Count the ones nobody answered

Know, from your own inbox rather than from memory, how many leads went unanswered last month and the most that silence could have cost you.

A lead nobody answers looks exactly like a lead you never got. Same quiet phone, same empty week. The only difference is that you paid for one of them.

Most owners who feel this describe it as a lead problem, and it usually is not one. The leads arrive. They arrive while you are up a ladder, or driving, or asleep, and by the time you see them somebody else has already answered. The work of this course is not getting more of them. It is answering the ones you already bought.

What one real audit found

In July 2026 we went through the inbox of a contractor who was spending money on leads every month and could not work out why the calendar was thin. We counted the lead forms that arrived in the previous thirty days, then searched the sent mail for a reply to each one. These three numbers are real.

Nobody in that business decided to ignore fifty six people. There was no decision at all, which is the point. Follow-up that depends on somebody having a free hand is not a system, it is a hope, and it fails hardest in exactly the weeks when the work is going well.

The thirty day audit, about twenty minutes

    Search your inbox for your form notification, for the last thirty days.

    Whatever subject line your website sends. "New lead", "New form submission", the name of your form tool. Set the date filter to the last thirty days and read the count off the screen.

    Write that number down before you do anything else.

    This is the number of people who raised their hand at you last month. Most owners are surprised by it in one direction or the other, and both surprises are useful.

    Take each email address and search your sent folder for it.

    One at a time. You are looking for one thing only: did anything go back out to that person from this business, ever.

  4. 4

    Count the ones with nothing.

    Nothing sent, nothing forwarded, no thread. If you also text or call, check those too, but be honest about what you can actually verify rather than what you assume happened.

  5. 5

    Find the oldest one that never got an answer, and note how many days ago it arrived.

    That number is the one to keep. It is the age of the most expensive thing in your business that nobody is looking at.

Six things that might have happened after a form came in. Only some of them are an answer.

  • An automatic email: "Thanks for getting in touch, we will be back to you shortly."

  • A text four hours later naming the job they asked about and asking one question back.

  • You called at 3pm, they did not pick up, and nothing else went out.

  • A voicemail the next morning saying who you are and what you are calling about.

  • An email three days later: "Just checking if you are still interested?"

  • A reply within five minutes that answers their question and asks one back.

The most that silence could be costing you, a month

A ceiling, not a bill. Read the takeaway before you quote this figure at anybody.

That last figure applies your answered booking rate to leads you never answered, and it is therefore the most it could be rather than what it is. Some of those people were never real, some had already booked elsewhere, and some would have said no to you. Treat it as a ceiling you can defend rather than money you lost. Then set the second slider to the share you actually found in your own inbox, and read that last figure as what getting it to zero is worth at most. It is the only growth number on this site that needs no extra leads, no extra spend and nobody new, which is why it is the first thing to fix.
